T4 Post Icon Vw t4 2.4d cold start

I bought a VW T4 a couple of months ago and it never started without (nasty) easy start. I've read a few things online and tried different solutions none of them worked at the moment.
Here what I tried or change :

- Battery
- Glow plugs
- Glow plugs relay
- Timing belt (change and adjustment)
- Temperature sensor

No improvement whatsoever.
Any suggestions of what I should do or check ?

whats the mileage on the engine ?

sounds like the internal seals on the injection pump are worn and the pump cannot build up enough pressure (133bar) to open the injectors .

i had my pump rebuilt and it worked great after that

pumps are usually due a rebuilt over 100k miles

Have you tested if the glow plugs are getting power?

I was about to say test the glow plug fuse.
It may be brittle and works randomly
